How to evaluate a marketing agency in 2026.

A practical evaluation framework for Australian businesses choosing a marketing agency. The questions that matter, the answers that signal quality, the red flags to watch for. Drawn from twenty years of being the agency on the other side of those evaluations.

Ten evaluation questions worth asking

1. What's your average client tenure as a number, in months, with no qualification?

Quality answer: "24 months across our top accounts. Here's the data." Red flag: "Our clients stay a long time" / "It varies" / "We don't really track that as a metric."

2. Can you show me 5 clients you've had for over 12 months continuously?

Quality answer: Names + tenure dates + revenue figures + case study links. Red flag: Logos with no names + no tenure data + "we have lots of long-term clients".

3. Do you mark up Meta or Google ad spend?

Quality answer: "No. Ad spend is at cost. Management fee is named separately on every Xero invoice." Red flag: "We work with our clients on commercial structures that suit them" / "Industry-standard markup" / vague reframing.

4. Will the senior strategist on this pitch be the senior strategist who delivers the work?

Quality answer: "Yes. Same person. Here's their bio + recent client engagements." Red flag: "Engagement sponsor model" / "Junior team will run delivery, senior strategist will oversee."

5. Do you have a documented compliance pipeline (AHPRA / Australian Consumer Law / procurement-claim review)?

Quality answer: "Yes. Documented. Here's the policy." (Healthcare especially.) Red flag: "We work with our clients to ensure compliance" without specifics.

6. How do you handle ad-hoc work outside the retainer scope?

Quality answer: "Block Hours pool at a published senior rate, transparent on invoice, commissioned by client." Red flag: "We work that out as we go" / "We'd typically just include it" / "We invoice extras separately as needed."

7. What's your platform mix as a percentage of revenue?

Quality answer: Specific numbers across Shopify / WooCommerce / WordPress / WordPress / etc. Red flag: "We're platform-agnostic" without supporting data.

8. Is the AI doing client work, and how is it governed?

Quality answer: "Yes. Documented governance policy. Senior-strategist review on every output. Provenance metadata logged." Red flag: Either "We don't use AI" (probably untrue, definitely behind) or "Everything is AI now" (no governance discipline).

9. Where does our data live, and what compliance attestations do you have?

Quality answer: Specific cloud-region data residency, named compliance attestations (Privacy Act, AHPRA where relevant). Red flag: "Our service providers handle that" without specifics.

10. If we ask for the contract to be month-to-month, will you accept?

Quality answer: "Yes. Every retainer is month-to-month. No lock-ins." Red flag: "We need 12-month commitment to deliver value" / "Our retention rate is best in class so the lock-in protects you."

What the answers tell you

The agencies that answer all ten questions specifically and quickly are the agencies that have built operational discipline. The agencies that hesitate, qualify, or reframe questions typically have something in their commercial or operational model that doesn't survive disclosure.
