Australian marketing team vs agency.

When does an Australian brand need an in-house marketing team, when does it need an agency, and when does it need both? Practical decision framework drawn from our client engagements.

The decision matrix

In-house only fits when:

  • Marketing budget exceeds ~ annual
  • Specialist disciplines are genuinely few (e.g. content + email + maybe paid)
  • Recruitment market for senior specialists is accessible at the brand's location + budget
  • Compliance + governance discipline is internally established
  • Brand is not in a regulated vertical with specialist compliance pipeline requirements

Agency only fits when:

  • Marketing budget below ~ annual (in-house team isn't economic)
  • Need integrated multi-discipline delivery without managing internal team scaling
  • Need vertical specialism the in-house team can't replicate (regulated healthcare, tier-1 industrial, multi-platform B2C ecom)
  • Need flexibility to scale up + down without HR consequences
  • Need AI-augmented production at retainer scale without internal AI infrastructure investment

Both fit when:

  • Marketing budget - annual (mid-market sweet spot)
  • In-house marketing lead + brand-strategy team + content team, plus agency for paid media + creative production + technical SEO + specialist disciplines
  • PE-backed portfolio with portfolio-level CMO + brand-level marketing leads + agency as integrated execution partner
  • Multi-clinic healthcare with internal brand team + agency for AHPRA-aware paid media + WordPress CMS architecture

Where most engagements actually fit

Most of our 132 clients are in the "both fit" category.
