Why ecommerce is our third flagship vertical.
For 20 years we'd positioned 121 Group as a healthcare and industrial B2B specialist. Then we ran the data. 25% of trailing-12-month services revenue is consumer brands on Shopify or WooCommerce. That's a flagship vertical, not a supporting one, and the website now says so.
The trigger
The trigger was a gut-check observation from the founder: "I feel like a huge portion of revenue in the last three months comes from customers with WooCommerce or Shopify websites, B2C and occasional B2B wholesale portal."
So we ran the data.
What the numbers actually say
Cross-referencing our invoice records from the trailing 24 months against detected platform signatures from each client's live website:
- Last 3 months: of services revenue from clients on Shopify or WooCommerce, 25.4% of total services revenue, across our WooCommerce clients
- Last 12 months: of services revenue from clients on Shopify or WooCommerce, 25.4% of total services revenue, across our clients
- WooCommerce dominates the count: our WooCommerce brands ( trailing 12mo) vs our Shopify brands ( trailing 12mo)
- Audience: 69% B2C pure-B2C, 25% B2C+B2B-wholesale-hybrid, 5% B2B-leaning ecom
The trailing-3-month and trailing-12-month numbers track within a percentage point. This isn't a recent shift, it's a persistent, sizeable book the previous positioning didn't reflect.
The honest comparison
The earlier positioning had healthcare and industrial B2B as the two flagship verticals, accurate at the 24-month aggregate level (healthcare and industrial B2B leading), but missing the recency and the platform specialisation underneath the consumer book.
WordPress, separately, also surfaced as a discovery, 22% of trailing-12-month services revenue runs on a WordPress stack, almost entirely on the multi-clinic healthcare side (Partnered Health and adjacent portfolio brands). Important capability, deserves its own page.
What changed on the website
- H1 reframed from "The agency for healthcare groups and industrial brands" to "The agency for Australian healthcare, industrial & consumer brands"
- Industries hub reordered to three flagship verticals + one supporting (Property)
- Consumer promoted from a 5-card supporting page to a 25-brand flagship page
- New /services/ecommerce/ hub with deep sub-pages for Shopify, WooCommerce, and B2B Wholesale Portals
- New free Klaviyo audit as a lead-magnet for the consumer book
- Eight B2C ecom case studies added to /work/, Charleston's, Bujairami, Gorilla Glue + O'Keeffe's, 1825 Interiors, FATZ, Skyreach, Paint Pinot, Glicks Furniture
Why this matters operationally
Vertical depth compounds. When the website says we're a healthcare and industrial agency, we attract healthcare and industrial briefs. The consumer brands we serve today, many of whom came to us through founder networks rather than inbound, were buying capability we weren't actively marketing.
By acknowledging the vertical at flagship weight, we should now see consumer / B2C inbound that matches the brief shapes we already deliver well: hybrid B2C+B2B wholesale, multi-brand FMCG portfolios (the Gorilla Glue + O'Keeffe's pattern), capped-retainer founder-led brands (the Charleston's pattern), and re-platform programmes (the Bujairami pattern).
What didn't change
Healthcare is still a flagship vertical. Industrial B2B is still our industrial clients. Property still gets project-based work. The transparent commercial model, ad spend at cost, capped retainers, month-to-month, is unchanged across all three verticals. We're not pivoting; we're acknowledging a third specialisation that's been quietly compounding for years.
